A single number is asked to stand for a whole distribution, and most of the time it cannot. The average is the most familiar of these numbers and also the least stable, because every value in the set pulls on it. One extreme observation moves the mean; it does not move the median at all.
This is not a technical curiosity. Reported income is the standard example: in almost every country the mean income is well above the median, because the top of the distribution extends much further than the bottom can. Nobody earns less than nothing, but there is no corresponding ceiling. A statement about average income is therefore a statement about a figure that most of the population is below.
The second failure is subtler. Two groups can each show a trend, and the two combined can show the opposite trend, if the groups differ in size or in starting point. A treatment can appear better in every subgroup and worse overall, simply because it was given more often to the patients who were already the most ill. The aggregate is not wrong arithmetically; it is answering a different question from the one the reader assumes.
What follows is not that averages should be abandoned. It is that a mean without a spread is an incomplete claim, in the same way that a measurement without a unit is incomplete. The distribution is the finding; the average is a summary of it, and a summary is only as honest as what it leaves out.
